How to Measure the ROI of a Company Offsite

A practical framework to measure offsite ROI — leading indicators, lagging metrics, and what to ignore.

Most companies measure offsite success with a post-event smiley score. That tells you the food was good — it doesn't tell you whether the company changed.

This post lays out the three-layer framework we use with clients to measure whether the retreat actually moved the needle.

Layer 1 — Sentiment (week 1)

Run a 5-question survey 5 days after the retreat. Ask: How clear is the year ahead (1–10)? How much do you trust your colleagues to deliver (1–10)? How energised do you feel (1–10)? What was the single best moment? What would you change?

Compare to the same survey run 2 weeks before the retreat. The delta is your leading indicator.

Layer 2 — Behaviour (day 30)

30 days out, count: how many of the commitments made on day 3 have shipped? How many cross-team meetings have happened that wouldn't have before? How many slack DMs have moved between people who'd never DM'd before?

These are leading indicators of culture change. If they're flat at day 30, the retreat didn't change behaviour and you should diagnose why.

Layer 3 — Outcome (day 90)

At 90 days, look at the lagging metrics: retention of attendees vs. baseline, hiring referrals generated, strategic milestones tied to retreat decisions. These are the numbers your CFO wants.

  • Post-event NPS scores — they measure logistics, not impact
  • Photo engagement on Slack — vanity metric
  • Number of social posts — vanity metric
  • Whether the CEO 'felt good' about it — anecdote, not data
